CAN ADVERTISING FUND FREE AI? EVIDENCE FROM CHATGPT'S INTERNATIONAL ADVERTISING ROLLOUT

ChatGPT's current advertising model cannot yet fund free access because its ads deliver less value to advertisers than established search channels. Ads reduced organic referral traffic by 6% to 8%, but conversion rates remained unchanged at 2.21%. Paid ChatGPT visitors generated $0.89 in revenue per session compared with $2.45 for Google Search and converted at less than a third of the rate. ChatGPT would need to lower ad prices substantially to compete with Google and make its free tier financially sustainable.

SUBSTACK IS A $0 CHEAT CODE FOR YOUR BRAND

Substack can send a newsletter roughly 50X more subscribers than Google, since every signup surfaces a few newsletters the writer recommends. Companies are tapping that loop with behind-the-scenes posts from the people building the product. PostHog recommends 10 engineering newsletters that all recommend it back, while Ramp gets a recommendation from TBPN's Substack as part of its sponsorship. Substack's audience stats rank which newsletters already share a brand's readers, pointing to the best swap partners.

REACH IS NOT PROOF

Retailer-owned shopping agents have the strongest evidence of sales impact, while ChatGPT and Google have massive reach but no published purchase results. Amazon reports nearly $12B in incremental annualized sales from its assistant, while Walmart says Sparky users spend 40% more per order. Brands should make product data complete and accessible so agents can accurately evaluate and recommend their products. AI-driven discovery is already happening, but sales impact remains unproven across most categories.

WHEN BUNDLING HURTS THE BOTTOM LINE

When demand far outstrips inventory, selling items separately beats package deals and earns nearly as much as the best possible bundling mix. Bundling works with ample stock because it averages out how much each buyer values each item, widening the customer base. Under scarcity, that same averaging caps how high a bundle can be priced, while separate prices capture each item's top bidders. Selling separately can start to win once available inventory falls below about 30-60% of potential customers.

CREATOR SPONSORSHIP PRICES ARE NEGOTIATED UPWARD FROM A LOW FIRST OFFER, DATA SHOWS

Creator sponsorship deals often close well above a brand's first offer, which averaged just 27% of the creator's quoted price across 124 negotiations. Creators can negotiate higher rates by adjusting deliverables rather than cutting prices and using average views and CPMs to justify fees. Paid usage adds 30-40% to the rate. Longer-term partnerships also provide more predictable income while helping creators reduce reliance on one-off sponsorships.
